Communication Leadership Skills

During my seminars on Communication Leadership Skills, I am often told that communicating effectively with certain employees can be challenging. The manager’s message — even when given in a clear, concise and straightforward manner — can sometimes be misconstrued. Great managers and leaders need their message to be understood the first time. Achieving this type of clarity takes specific communication leadership skills that need to be developed and refined. While one style of communication will not fit everyone, these basic principles will provide a solid foundation for communication leadership skills that are needed to achieve ultimate success!

Listen Before You Communicate

Listening and communicating can perfectly complement each other if both skills are respected. Your message will be lost if all you do is talk at someone versus listening first to how they process information. If someone needs details in order to understand your message then share more information with them. If they are more of a bottom line type of person then edit yourself. If you are speaking to a large group then implement a medium tactic. Your employees will tend to listen more to you if you first listen to how they receive your information. By tailoring your approach you have a better chance of the information being retained versus misunderstood.

Show Empathy to Endear Your Listeners

Communication leadership skills cannot be effective without empathy. If you communicate your message that demonstrates you want to achieve understanding for a better workplace, your employees will appreciate your efforts. For example, if your employees are having a difficult time implementing a new process offer them your guidance and experience instead of mandates. While deadlines are important, you’ll have a better chance of meeting your goals if you empower your employees to find viable solutions. Communication leadership skills means taking the time to discuss the issues, finding the best solutions and working together toward successful results.

Take Out the Guesswork When You Communicate

Both managers and employees feel better when they know exactly what is being communicated. Having good communication leadership skills means you are saying precisely what you mean and it cannot be interpreted differently than the way you initially intended. This is achieved by giving clear work instructions when you delegate projects and not expecting your employees to read your mind. Realize that when you don’t include crucial information your vision can be compromised. Write out key points and give everyone the same information. That way you’ll have a quick reference in case a team member gets off track in the middle of your project.

Show Appreciation When Your Message is Heard

When employees really listen to the nuances of  your message that’s when you’ll know that your communication leadership skills have worked. Big ideas and key messages are easier to grasp, but the details can sometimes be lost, and the employees that pay attention to the entire message should be appreciated for their efforts. For example, if you tell your employees that you want to research a particular client and would like to know more about their recent mergers, some staff might see that as an opportunity to go beyond what is expected and give you a detailed report. When these occasions occur, make sure to point out this extra effort to the rest of the team by publicly thanking them. Not only will this encourage those employees to repeat their success, but also encourage others to strive for the same type of success as well.

Listening before you communicate, showing empathy, taking out communication guesswork and appreciating your employees who fully implement your message will always make your communication leadership skills shine!

What do bosses want from employees? Team players! In conducting in-depth conversations with hundreds of managers, supervisors and CEOs, this is part 2 in a series.

Part 1 talked about how managers repeatedly asked for “someone who is a proactive problem solver, not reactive–an employee who thinks ahead.” In part 2, we’ll explore the importance of getting along with others in the workplace. Let’s get started!

Be a team player willing to help your co-workers and customers. Admittedly, while conducting these in-depth conversations,  it was a surprise to me that “team player” was specifically mentioned over and over and ranked as the second top trait or behavior bosses want. Obviously, productivity is an important reason for this, but the effect that being a team player has on the morale of others scored even higher than productivity.

Bosses overwhelmingly mentioned “willing to help others, anyone” in terms of sharing job knowledge, skills, and ideas as well as “willingness to help customers.”

Simply put–and this is repeated throughout many of my articles, books, and blog posts–managers don’t want to be bothered with emotional conflicts among their employees. They frequently report, “I feel like a referee and a babysitter and I don’t want that role. I want my employees getting along and resolving conflict themselves.”

Bosses consider good employees to be those who attempt to resolve issues on their own first without always running to the person in charge. When I’m speaking, I often ask managers and CEOs in my audience, “Do any of you feel like you’re running an adult day care?” They laugh and say, “Yes! You must know some of my employees!”

Many managers and supervisors get promoted to management or leadership positions based on their hard skills or technical skills. They (and maybe you) received a promotion because they did a great job. But in these areas, the skills that got them promoted aren’t always the ones they need to manage people. That’s why they don’t want to deal with issues such as conflicts between employees. Not only that, these managers and CEOs are overloaded with work themselves and don’t have time to deal with emotional problems between co-workers.

What Bosses Want from Employees

In the coming days and weeks, I’m going to be sharing the top traits, qualities and characteristics that bosses want from employees and vice versa. This is based on hundreds of interviews that I conducted with managers, supervisors and CEOs for my book Secrets Your Boss Isn’t Telling You.

Some of the things bosses want from employees will seem like common sense. Then again, as you know, common sense isn’t always commonly applied!

What Bosses Want from Employees

What’s big on their list? Be proactive and solutions-oriented; go above and beyond. When managers, supervisors and CEOs were asked to describe the traits and behaviors necessary for a subordinate to be considered a good employee, overwhelmingly I heard, “Someone who goes above and beyond.” That’s worth repeating: In today’s economy, for you to be considered a “good” employee, bosses expect you to go “above and beyond.” So, if necessary, work longer hours and put in extra effort. If you don’t, someone else will.

Also managers repeatedly asked for “someone proactive, not reactive–an employee who thinks ahead. If that employee experiences problems, he or she looks for solutions.” So to be an exemplary employee, condition yourself to be solution-focused rather than problem-focused.

What bosses want from employees may seem like a lot. In my leadership seminars and keynotes, I always tell managers and supervisors it starts at the top. Be an effective role model. Be the change you want to see.

One thing people tell me in my keynotes and seminars on leadership is that they are extremely overloaded with work and are desperately searching for effective ways to balance their lives. They realize it takes a great deal of energy and expertise to multitask their employees’ schedules, family plans, and still find time to take a breath for themselves. In order to achieve this ideal harmony, managers need to intentionally change their behavior, starting with incorporating these tips for a well-balanced and happier life.

Walk the Walk of a Balanced Life

In giving work-life balance tips for managers, I often tell leaders they need to be role models. If you say you want a good work-life balance but don’t put those words into action you will always disappoint your employees, your family and yourself. You will also lose all credibility. Employees will listen to what you say but are usually more impacted by what you actually do. If you are constantly at the office, never taking a vacation (or checking email when you do), then your message is clear, work is your only concern and they should follow suit. Instead, do your best to leave your work at the office and your personal life at home. Then you’ll be able to take time for your work, relationships, and own self-preservation and be perceived as a more rounded and well-adjusted leader.

Invest Time in Taking Care of Yourself

The best way to achieve a work-life balance is to invest in consistent self-care. This means making it a priority to eat healthier, exercise regularly and get enough sleep each night. While you may feel that you can get more done if you don’t take the time to invest in self-care, that choice will eventually catch up with you down the road. You can’t expect yourself or anyone else to perform at their peak if they don’t have the chance to energize each day. Start slow by eating a healthier lunch, schedule time to do a physical activity for 30 minutes a day and finish your day with a regular sleep schedule. Make a solid commitment and accept the fact that you won’t be nearly as productive if you always put yourself last.

Encourage a Flexible Workplace

It seems employee morale goes way up when flexible work schedules and telecommuting is a viable option. Whether it’s every Friday or a few days a week this flexibility will make both your lives easier! Of course you will know right away who is able to exercise this option responsibly and who is not. Most of your employees who are given this opportunity will be autonomous, self-motivated and productive.  This will create a happier workforce who will demonstrate their commitment to getting their work completed. Also, if you allow for paid time off in lieu of traditional sick days, vacation time, and personal days that will boost morale as well by giving your employees the chance to decide where and when they want to use it. Paid time off is a huge motivator and aids in the work-life balance for both managers and employees.

Unplug and Have Some Fun

No one gets to the end of their life wishing they had searched the Internet more. In fact, a few decades ago the Internet didn’t exist and people had to interact without the benefit of using a machine. Consider unplugging for a few hours, a day or even a weekend and enjoy the bliss of not being tied to a device such as a cell phone, tablet or email inbox. While this might be hard to do at first, you will find other activities that are just as satisfying. Consider seeing a comedy with an old friend, spending time eating dinner with loved ones and actually talking to each other. If you can arrange a day at the park to play some Frisbee or Softball and top it off with a picnic lunch you’ll create happy and lasting memories.

When you walk the walk of a balanced life, invest time in taking care of yourself, encourage a flexible workplace, and unplug to have fun, you will create a life that has greater harmony and purpose. Encompassing these work-life balance tips for managers and employees will result in a more satisfying career and family life that you both can enjoy and embrace!

The first day a new employee arrives at your office is often mixed with excitement and uncertainty. And you both want the same result — success. But this will only happen if you use your effective leadership skills to initiate the groundwork for developing their unique talents. Starting out on the right foot will give your employee the blueprint they need to be a top contributor and you the reassurance they are following the right path.

Here are five of the most effective ways to start achieving success beginning with their first day:

Make Your Expectations Clear and Detailed

Nothing will make your employee happier than knowing where you stand. Remember, they are working at your company to help you! But in order to achieve your goals they need to know what success looks like in your eyes. During that first meeting be clear about their role in the company, what you are trying to achieve and when it all needs to be accomplished. Don’t be vague. Set clear standards from the beginning and give your employee specific examples they can follow. It will take time to put in this extra effort but you’ll be laying a solid foundation to get the results you really want. In my leadership seminars, one of the most common takeaways is managers realizing they need to set more quantifiable standards for their employees.

Provide a Way to Give and Receive Feedback

Feedback is crucial to ensure the quality of the work you receive. As you are working with your new hire tell them what works well and how they can improve. As the boss, you have the advantage of knowing when something hasn’t worked before and how to quickly resolve those issues. Also, when your employee has questions or concerns tell them how to approach you. Do you have an open door policy? Or do you prefer getting all of their questions in a single email. Determine what process works best for you and clearly communicate your preferences so they can be implemented. It’s one of the secrets to practicing effective leadership.

Managing Conflict in the Workplace

Conflicts come with every project and how you handle it will determine how smoothly things are resolved. Encourage your employees to solve smaller conflicts on their own and be supportive when they need additional leadership from you. When managing conflict in the workplace, actively listen to their concerns and urge their input for a resolution to the situation. If other people are providing the conflict, arrange for a group meeting to discuss the various issues and find common ground. Most importantly, show your employee they have your full support for resolving difficult situations and also troubleshooting any future issues. It’s one of the keys to successfully managing conflict in the workplace.

How to Appreciate and Encourage Employees

Effective leadership means not only pointing out the problems but also the successes. A thoughtful thank you goes a long way to show that you appreciate your employee’s efforts. Being specific about what you liked about their work will inspire the same results later. Additionally, acknowledge when they overcome difficult situations so they can see that you empathize with their struggles. Any opportunity you have to publicly acknowledge their success or give them a special award will also encourage others on your team to achieve similar results. Over time give employees the opportunity to lead and encourage others by becoming a group leader on future projects.

Motivating and Inspiring Employees Toward Top Results

Every employee has a special skill or ability they enjoy doing. It is usually some task they would like to do even if they weren’t  getting paid! It takes effective leadership skills to determine what these abilities are and to assign them to the right person. If you have the choice to give an accounting task to someone who likes doing math problems in their spare time, why not encourage them to crunch some numbers for you? Maybe they would like to get their degree and pursue this type of work in the future. Finding the balance between what is beneficial for your company and the future aspirations of your employee will help both of you achieve success.

You know that amazing feeling when your totally focused on a project, the wheels are turning, everything’s going smoothly, and you’re making great progress? There’s nothing like that feeling! You know nothing can stop you when you’ve got motivation on your side. Life, regretfully, isn’t always like that though.

Sometimes you come across unexpected roadblocks.

Sometimes your energy and commitment falters.

Sometimes things get tough.

And, your motivation falters – your project progress slows, or worse, completely grinds to a halt! Following are six ways to keep yourself motivated even when the going gets tough.

  1. Focus on Only the Important Things – Oftentimes our motivation flags when we find ourselves spread too thin. We’re focused on a project, but then our attention is pulled this way and that, and we find it hard to get back to the first project. If tasks aren’t important, put them on the back burner and don’t divert your attention.

  2. Reward Yourself for Mini Goals – Sometimes motivation falters when we realize our end goal is a LOOONG way away. When the end is not in sight, it’s sometimes easy to think it’s impossible. As the old adage goes though, “A journey of a thousand miles begins with one step.” To keep yourself motivated to move toward that long-term goal, set mini goals stepping you toward the end result, and reward yourself for achieving those.

  3. Don’t Wait for Perfection – We’d all like to do things perfectly the first time. However, sometimes those mental blocks are us hyperfocusing on trying to be perfect. Perhaps you’re putting together a presentation and you can’t find the exact way you want to say something, so you sit there staring at the screen – stuck. Instead of sitting there, push through those tough times with just getting it done. Give yourself permission to come back and make it better later. Sometimes all it takes to get the creativity flowing is to get the mental wheels moving!

  4. Get Some Exercise – When you feel your motivation slipping away from you, get some exercise. If you’re at the office, head outside and take a brisk walk. If you can slip away to the gym at lunch time, do it! Exercising produces those feel good endorphins that can turn your mood around. Plus, getting moving can help clear out those mental cobwebs!

  5. Steer Clear of Pessimists – There is no bigger motivation killer than someone doubting you can accomplish a goal. When others doubt you, you begin to doubt you! Instead, surround yourself with positive, supportive people, who will reinforce what a good job you’re doing and make you want to keep moving forward!

  6. Watch Out for Technological Time Suckers – Although it may be more fun to check out what your friends and family are doing on Facebook, or watch funny cat videos on YouTube, stay away from these technological time suckers. Nothing is worse than looking at the clock and realizing you just spent a big chunk of time getting absolutely nothing of value done. Instead, save those fun, technological breaks for mini rewards for progress. Set a timer, to make sure you don’t lose track of time!

Respect: It’s a Two-Way Street

Respect and leadership go hand-in-hand. Effective leaders base their leadership on respect and trust. However, those who have honed their leadership skills know it’s not just about garnering respect from your employees; respect truly is a two-way street.

What is Respect?

According to Merriam-Webster, you respect someone when you hold them in high regard or esteem. People you respect are people you admire either for their accomplishments, their knowledge and/or their position. Those you respect have some quality you find valuable.

Why is Respect So Important to Effective Leadership?

To understand why respect is so important to effective leadership, let’s take a look at the primary difference between “managers” and “leaders.”

  • Managers tell employees what to do.

  • Leaders inspire employees to take actions.

 People will not willingly follow or be inspired by a person they do not respect. If someone doesn’t feel you have the knowledge or other qualities they should value, and even emulate, why would they follow your lead, unless their was some other incentive (a paycheck) or punishment (loss of a job)? They wouldn’t!

Effective Leaders Give Respect to Get Respect

Although your employees may respect you for what you’ve accomplished or even simply because of your position, that respect will be short-lived if they feel you have little to no respect for them! Think about it for a moment.

If your boss didn’t value your opinion, appreciate the hard work you do, or didn’t acknowledge the experience and expertise you bring to your position, it would be very hard for you to respect them. You’d likely begin to question their competence, if they couldn’t see your value. It’s not surprising that you’d lose respect for them.

3 Ways You Can Build Respect from Your Employees, by Showing Respect

  1. Make yourself available. Leaders who are accessible show that they care about their employees and their thoughts and opinions. Take this beyond the typical “open door policy” and actively seek out your employees for face time.

  2. Instruct what to do, not how to do it. Show your employees you trust their judgment in coming up with the best course of action in how to complete a task. Doing so, shows them you respect their opinion and expertise.

  3. Address concerns in a timely manner. Listening to the concerns of your employees and taking them seriously shows you respect their thoughts and concerns. This builds trust your employee has in you.

Cutbacks in organizations, across numerous industries, has meant the remaining employees are left to take on more and more responsibilities. For this reason, it’s not surprising so many people are having an increasingly difficult time juggling their careers and their personal lives. Following are 5 tips to help you improve your work-life balance.

  1. Schedule time for your personal life. With your busy work schedule, you likely have many of your priorities planned out for the day. You know that if you don’t, things may not get completed. The same holds true for your personal life. Be sure to put YOU on your schedule! Pencil in time with your family or friends or activities you enjoy doing.

  2. Cut out the time wasters. Your workplace is filled with potential time wasters. Whether it’s chatty colleagues who love to shoot the breeze during business hours or social media websites, like Facebook and Twitter, hours of your precious time can be wasted every day. If you spend more than five minutes on something non-work related, it’s time to pull the plug and get back on task. You’ll get more accomplished during the work day and be able to regain the personal time your work has been eating into.

  3. Steal some time away in the morning. Getting up a half-hour to an hour early likely won’t negatively affect your sleep at night, but it can make a huge difference in your work-life balance. Use that extra time to do something for yourself or with your family. Having a leisurely breakfast with the spouse and kids, each morning, can give you a chance to catch up on how things are going in their lives. Take that time to exercise or meditate and start your day off on the right foot!

  4. Take it slow. Although you may be eager to swing the pendulum more toward “Life” than “Work,” don’t add too many personal commitments to your schedule at first. When you swing the pendulum too quickly, it’s likely to swing right back, but even further, into the Work side of the equation.

  5. Don’t be afraid to delegate. Sometimes you simply will have too much on your plate. Remember, you’re only human, not Superman. Burning the candle at both ends is going to negatively affect your productivity eventually. It’s OK to delegate tasks to others, when you feel like you have too much to do and not enough hours in the day. Asking for help is sometimes the best thing you can do for your work-life balance.

During this holiday season, many participants in my keynotes and seminars on leadership have asked me for tips on dealing with difficult people in the workplace, and in general. Here’s one suggestion for that…

Do what you can to refill the well so Emotional Vampires don’t drive you batty!

     In a tough economy, everyone experiences adversity from time to time–whether it’s caring for a loved one, job insecurities, reduced incomes, managing a difficult employee and more. Maybe it’s that you’re “hanging in there” and dealing with a difficult boss. People seem to be working harder than ever…and complaining more. You’ve undoubtedly known people who come to work and complain about their home life, then go home and complain about their professional life! What a never-ending day!

     But what if you’re working as hard as you can both at work and at home and feeling underappreciated? As someone who has previously been in the role of caregiver as well as running a speaking, coaching, and consulting business, I understand. And I empathize with the hard work single parents do, even though I’m only “mom” to two wonderful dogs. As Mother Teresa said, “There is more hunger for love and appreciation in this world than for bread alone.”

     So, what do you do when you feel underappreciated–especially when dealing with difficult people? Mark Twain said it best. “When you cannot get a compliment any other way, pay yourself one.”

     Look in the mirror. And what I’m about to say, I say respectfully. You are the only person responsible for how you feel. Ultimately, you can’t control what someone else will–or won’t–say to you. Indeed, some people get so focused on their needs, they’ll never be able to appreciate you. Heed this saying: “You can’t ask a naked man to give you the shirt off his back.” Some people simply don’t have love to give back because they don’t love themselves first.

     So treat yourself with small rewards for a job well done. Refill the well and don’t let Emotional Vampires drive you batty. Difficult people are Emotional Vampires who suck the life out of you. And it can take days, weeks, or months to recover if you don’t do something positive to blunt their impact and counteract their bitter aftertaste. (Do you recall my earlier blog on this topic?      What can you plan this weekend that would boost your happiness quotient? Drive to the beach or mountains, splurge on a pedicure or manicure, spend time with your significant other, see a movie with supportive friends. Simply don’t let difficult people get you down.  Thanksgiving Gratitude, Become More Peaceful   

     In conducting research for my book, “Secrets Your Boss Isn’t Telling You,” many managers and supervisors mentioned the importance of living a balanced life, believing in yourself, and acting with integrity. As a result, chapter 13 is titled “Excellence in Action–6 Principles for Practicing Authenticity, Integrity, and Belief in Yourself.”

     One of the tips I share in that section is to be more contemplative. Spend time just “being.” And make a habit of being grateful. This certainly applies to Thanksgiving gratitude. For example, try getting up a little earlier in the morning, and spend at least 10 minutes in prayer, meditation, or silence. Read inspirational or motivational literature. As you focus on being more peaceful, you’ll become more peaceful. Try an experiment: first thing out of bed, get on your knees and be grateful. Then, write down five things you are thankful for that day. I do this almost every morning of my life. I am thankful for the beauty of the day.

     Gratitude reveals the good in lessons from our past, helps us live for today, and creates positive expectancy for tomorrow. Practice being grateful and you’ll become grateful.
